Understand the business first
How money is made, where it leaks, and what leadership is actually trying to do over the next four quarters. No system inventory yet. That comes second, and it comes out differently once the first question is answered.
Map the operating reality
What the process is on paper, what it is in practice, and the distance between them. The distance is usually where the opportunity is, and it never appears in a vendor demo.
Sequence by impact, not by ease
A prioritized roadmap with effort and business impact attached to each item, including the things worth deliberately not doing. Sequencing is the deliverable; the list is the easy part.
Build capability, not dependency
Documentation your team can act on, decisions they understand the reasoning behind, and enough internal capability that the engagement can end. A partner you cannot leave is a vendor.
